Four recurring meetings, each producing exactly one decision. Everything else on the calendar is a symptom.
A full calendar isn't the same thing as a working rhythm
- Meetings multiply but decisions do not — a meeting gets added every time something goes wrong, and the calendar fills with reviews that produce updates, not decisions.
- Three meetings review the same number — pipeline review, forecast call, and QIR all touch the same figures with no clear owner of which one is authoritative.
- The cadence lives in one person's head — when the sales leader is out, meetings get canceled instead of run by whoever's next, because nobody wrote down what each meeting is for.
The four tiers
- Daily — The Huddle: catch a deal that stalled in the last 24 hours. Must produce: which one or two deals need help today.
- Weekly — Pipeline Review: separate real pipeline from hope before the forecast call. Must produce: which deals move stage, flag, or get cut.
- Monthly — Forecast Review: commit a number leadership can plan around. Must produce: the committed number and the named risks against it.
- Quarterly — The QIR: fix what is structurally broken, not just what is urgent. Must produce: one or two systemic changes to actually make.
